PROFILE OVERVIEW: LOTUS NOTES APPLICATIONS AND MIGRATION EXPERT

I. MISSION

Assist Yara's Lotus Notes Migration project in its effort to migrate selected databases and decommission the Lotus Notes platform in a safe and controlled manner, by applying extensive experience from comparable initiatives. Of particular interest thereby are skills within database-cube investigation, application assessment, as well as generating and weighing alternative migration scenarios.

II. ABOUT THE PROJECT

The primary objective of Yara's Lotus Notes Migration project is to successfully migrate selected content from the Lotus Notes environment into SharePoint Online, SharePoint Server 2013 or to other suitable applications or platforms.

As of the end of 2016, Yara's global Lotus Notes platform consists of estimated 1842 unique databases and applications of which 423 are estimated in use either actively or for archiving purposes. 7.000 Yara laptop and desktop users have the Lotus Notes client installed. Approximately 3.000 of these are in use.

Following a project initiation in the second half of 2015, a feasibility assessment was performed and a high-level technical and organizational approach for a lift-and-shift migration and decommissioning has been chosen.

Project's planned approach is to migrate the active applications, decommission Lotus Notes and switch off the Servers. This entails (a) cleanup of databases (b) consolidation and application rationalization (grouping of like applications), (c) industrialization of low-complexity migrations ( migration factory ), (d) setting-up of individual spin-off projects for mid- and high-complexity migrations - initiated and driven by the Business Segments and supported by this project (e) decommissioning of all Lotus Notes databases, client application, Servers and vendor support services.

The project is divided into several work-streams. The Lotus Notes Applications and Migration Expert will be central to the Assessment and Central Demand Management (CDM) work-stream. Along with the Change Management work-stream, Assessment and CDM lays the foundation for and accompanies the transition process: from assessment, through complete decommissioning of the Lotus Notes environment.

III. ROLE DESCRIPTION DETAILS: LOTUS NOTES APPLICATIONS AND MIGRATION EXPERT

The primary responsibility of the Lotus Notes Applications and Migration Expert is to assist the project with deepening and broadening its understanding of the existing Lotus Notes database-cube in a way that fosters a speedy, steady and safe lift-and-shift migration.

The Lotus Notes Application and Migration Expert will not have supervisory responsibility; he/she will collaborate extensively with other members of the Assessment and CDM work-stream in order to succeed. Activities shall cover a broad spectrum: from repetitive, labor-intensive, deep-dive database investigations to assisting Architecture & Standards and Business Segment representatives with generating and weighing solution alternatives with broad impact across a number of business critical processes.

MAIN ACTIVITY

Description of the assistance

Re-scan "visible" part of LN environment

- Utilize automated tools/approach to collecting extensive set of data points/statistics on the visible part of Yara's database cube, individual databases and application
- Capture the above data and represent it in a concise manner (both verbally and in writing)
- Liaison with internal counterparties (Service Manager, Service Champion) and with third-party vendors towards meeting the activity's objectives

Scan possible local LN Servers or environments

- Assist Project and Change Management with technical guidance in setting the framework for investigating "under the radar" databases/applications across multiple Yara locations globally

Business Segment-allocate databases and applications

- Provide technical and functional insights into existing Lotus Notes databases/applications, in support of establishing ownership/decision authority for each database.

Assess database criticality, complexity and current utilization, including:

- Confirm definitions - database-cube dimensions
- Collect data on database-cube dimensions, all databases
- Assist with confirming/refuting database/application criticality, complexity, current utilization as determined during project's preceding investigation phase. Utilize existing principles for criticality, complexity, levels of current utilization. In doing that, utilize both automated and manual investigation techniques.
- Assist with establishing database/application criticality, complexity, current utilization for databases not investigated during project's preceding investigation phase. Utilize existing principles for criticality, complexity, levels of current utilization. In doing that, utilize both automated and manual investigation techniques.

Obtain decision on legal implications of not archiving databases vs archiving entire database-cube

- If needed, provide technical insights in support of reaching an organization/segment-wide decision on the legal implications of archiving vs. not archiving the Lotus Notes database-cube.

Populate database analysis cube

- Systematically capture, record and transfer database-cube/individual database insights to a structured, central data repository

Rationalization planning - high-complexity/business critical applications:

- Series of workshops with Business Segment representatives
- Participate, facilitate a series of workshops with Business Segment/database owners' representatives aiming at prioritizing actions/initiation of spin-off projects pertaining to high-complexity migrations.

Initiate spin-off projects - mid- and high-complexity migrations (Business-driven)

- Support the project team, including Architecture & Standards, Service Delivery, Business Segment representatives with technical insights into individual databases and their prospective migration options (to SharePoint Online, SharePoint server, SAP, SaaS or off-the-shelf alternatives.
- In doing that, utilize both automated and manual investigation techniques.
- Document the currently used business functionality with process and workflows diagrams.
